What RevOps maturity means

RevOps maturity is how far marketing, sales and customer success run on shared definitions, shared data and one process. It grows in four stages: reactive (siloed teams, manual reports), coordinated (shared dashboards and funnel stages), integrated (unified data, automated handoffs, a defensible forecast) and predictive (AI-assisted insight and scenario planning). Most companies sit a stage lower than their leaders think, because dashboards can hide data that is still reconciled by hand.

01Shared definitions

Marketing, sales and customer success use the same written definitions of a lead, a qualified opportunity and a closed deal.

Opportunity stages have entry and exit criteria that reps actually follow.

Revenue metrics (pipeline, bookings, churn, expansion) are calculated the same way in every report.

One person or team owns the definitions and approves changes to them.

02Data and systems

Marketing automation, CRM and billing or ERP share data automatically rather than through exports.

Each shared field (account owner, ARR, renewal date) has one system of record.

Duplicate accounts and contacts are controlled, so pipeline is not double counted.

Activity from email, calls and meetings is captured without reps logging it by hand.

03Process and handoffs

Leads are routed to the right owner automatically, with a response-time expectation.

The handoff from marketing to sales follows an agreed scoring or qualification rule.

The handoff from sales to onboarding or customer success happens in the system, with the deal context attached.

Renewals and expansion opportunities are created and tracked before they are due.

04Forecasting and reporting

Your CFO can forecast next quarter from the CRM without calling sales leaders for their gut feel.

Leadership runs revenue meetings from live dashboards rather than slides built by hand.

Marketing can show which programs influenced pipeline and revenue in a way finance accepts.

Managers can see every open deal, its owner and its next step without chasing reps.

05Operating model and AI

Marketing, sales and success leaders review one set of revenue numbers together on a regular cadence.

Changes to the revenue tech stack go through one owner and a prioritized backlog.

You use AI or predictive scoring on data you already trust, not to paper over bad data.

You model scenarios (hiring, pricing, territory changes) before deciding, using CRM data.

Questions about the assessment

What are the four stages of RevOps maturity?

Stage 1, reactive: siloed teams, manual reporting and gut-feel forecasting. Stage 2, coordinated: shared dashboards, defined funnel stages and basic attribution. Stage 3, integrated: unified data, automated workflows and a forecast you can defend. Stage 4, predictive: AI-assisted insight, scenario planning and real cross-functional alignment.

How is my stage calculated?

Each answer scores 2 for yes, 1 for partly or not sure and 0 for no. Your overall percentage maps to a stage: under 40 is stage 1, 40 to 64 is stage 2, 65 to 84 is stage 3 and 85 or above is stage 4. The area scores matter more than the stage: the weakest area is usually the constraint on growth.

Who should take it?

Whoever owns revenue operations, ideally with a sales, marketing and customer success leader in the room. Answering together is the point: the questions where leaders disagree are usually the ones that matter most.

Can we skip a stage?

Rarely. Each stage depends on the one before. Automation and AI built on definitions nobody agreed on, or on data that is reconciled by hand, tend to make the gaps faster rather than close them.
