Retail operates at volumes and speeds that expose design weaknesses quickly. Customer records arrive from ecommerce, stores, loyalty, service and marketplaces, each using different identifiers, so identity resolution rules that look sensible in a workshop produce duplicates or false merges at scale. Peak seasons compress the calendar and impose code freezes. Consumer goods brands face a different split: they sell to retailers and distributors through key account teams, while consumers interact with the brand directly for service and promotions. Many stalled projects tried to solve both motions with one design, and neither the retail account team nor the consumer service group ended up with something usable.

We review how customer profiles are matched across ecommerce, store, loyalty and service data, looking for false merges and missed matches. Rules are adjusted for shared household emails, guest checkouts and changed addresses, then tested on real data samples. Unified profiles become reliable enough that marketing can target them and agents can trust purchase history during a service call. Merge rules are documented for the data team.

Restarting paused marketing journeys

Journeys are often paused when consent data or suppression lists prove unreliable. We audit preference capture across channels, connect consent to every send, and rebuild the highest-value journeys such as welcome, abandoned cart and post-purchase first. Performance is reviewed with marketing before more complex journeys return, so relaunch builds confidence rather than creating new complaints from shoppers. Unsubscribes are honored immediately.

Stabilizing order-aware customer service

Agents need order, shipment and return status in front of them when a customer contacts the brand. Stalled builds frequently lacked a working order integration. We connect order and fulfillment data to service cases, set routing for common requests such as returns and missing deliveries, and give agents macros and knowledge articles to resolve them quickly and consistently. Supervisors see backlog by request type.

Recovering retail account management

Consumer goods sales teams need to manage retailer accounts, promotions, listings and joint business plans. Failed builds often treated retailers like individual customers. We restructure account hierarchies by banner and buying group, connect promotion and sell-through data, and give key account managers plans and dashboards they can review with buyers, replacing separate spreadsheets for each retailer. Buyers see consistent numbers in every meeting.

How we run it.

We start with marketing, service, ecommerce and, for brands, key account leadership, then review the org, identity rules, journeys and integrations. Issues sending wrong messages or exposing customer data are fixed immediately. Changes are scheduled around peak shopping periods and major promotions, with code freezes respected. Identity and data changes are tested on large samples before production. Service changes are piloted with a small agent group, and marketing journeys restart gradually. Each workstream has a named owner inside the business who approves release and monitors results.

For consumer brands, sell-through and promotion results load against retailer accounts, letting account teams review performance in joint business planning.

What to get right first.

Freeze before peak season

Plan stabilization well before holiday and promotional peaks, respect code freezes, and hold structural data changes until after. A failed change during peak affects revenue and customer trust at the worst moment. Confirm freeze dates with ecommerce and store operations early in the plan.

Keep card data out

Payment card data belongs with the payment processor and commerce platform, not in Salesforce. Review fields, attachments and service notes for stray card numbers, apply masking, and keep the org outside PCI DSS scope wherever possible. Train agents never to record card details in notes.

Separate consumer and retailer motions

Consumer goods brands need different designs for consumers and retail accounts. Agree which teams and processes each serves, and avoid forcing both into one account model that suits neither team's daily work. Shared product data can still connect them. Revisit that split yearly.

Our unified customer profiles are wrong. Can that be fixed without starting over?

Usually. We examine the matching rules and source data, identify where false merges or missed matches originate, and adjust rules and data preparation. Profiles are recalculated and checked against samples reviewed by your team. Starting over is rarely needed; most problems come from a few rules applied too broadly or source identifiers that were never standardized.

When can our marketing journeys restart?

Once consent data is reliable and suppression works. We audit preferences, fix capture points, and test suppression with seeded records before any journey sends to customers. The most valuable journeys restart first with close monitoring. Others follow after marketing reviews results, so the relaunch rebuilds confidence instead of risking complaints or regulatory attention. Suppression is rechecked after each change.

Should service agents work from the same customer profile as marketing?

Ideally, yes, but only when the profile is reliable. Agents need order history, returns and past cases, and marketing needs preferences and engagement. A shared profile helps both, but a wrong one harms both. We stabilize identity first, then expose profile data to agents in stages, starting with order information they already trust. Agents give feedback on each stage.

Can the rescue cover both our retail accounts and consumers?

Yes, as separate workstreams with shared foundations. Key account management focuses on retailer hierarchies, promotions and sell-through, while consumer work covers profiles, service and marketing. We sequence them according to business priorities and staff availability, making sure product data and reporting definitions stay consistent across both so leadership sees a coherent picture. Each workstream has its own owner.
